Pick one problem, prove it worked
A first operations assessment usually surfaces dozens of problems. The instinct is to fix them all at once. That is how nothing gets fixed.
The hard part is never the list of problems. It is agreeing on which one to fix first, and then proving it actually moved a number.
So we score every issue on three things: impact, effort, and operational disruption. Priority = Impact / (Effort + Disruption). The math finds the real low-hanging fruit, not the loudest voice in the room.
Then you fix one a month and measure it against a single efficiency index, watching the lead indicators before the lag. The win is not any one fix. It is a line that climbs all year and that you can explain step by step.
